When is a custom AI support assistant worth more than customer-service SaaS?
For common questions, lead capture, and standard support channels, buy mature customer-service SaaS first. A custom AI assistant becomes worthwhile only when proprietary knowledge, fine-grained authorization, cross-system transactions, or deployment and data boundaries create measurable value that a product cannot deliver at an acceptable total cost.
Do not compare a low annual subscription with a custom build using only year-one purchase price. SaaS may limit seats, channels, knowledge, usage, branding, and APIs. Custom delivery adds model consumption, retrieval, monitoring, evaluation, security updates, and operations. Mature SaaS may already offer generated answers, workflow, and human handoff; the boundary is the target task, not whether a product uses AI.

If the assistant only cites a public help centre, SaaS is often sufficient. Identity-specific order lookup, dealer-specific policy, device alarms, refund creation, or CRM updates create custom integration. Separate “answer” from “act”: knowledge responses carry source and version; actions authenticate and authorize, preview parameters, require human confirmation for refund, price, or contract changes, and retain audit.
Private deployment is also a data-flow claim, not a label. Map questions, attachments, retrieval passages, logs, and model calls, including training use, retention, export, and deletion. An internal UI calling an external model can leave the boundary; a contracted regional SaaS may satisfy it.
